How Far in Advance Should You Plan for Succession?

Most founders start thinking seriously about succession about a year before they intend to step back. That is far too late. The successions that work are prepared five to seven years in advance – enough time to assess candidates honestly, develop them deliberately, establish governance, and execute a structured handover. The stakes are real: only about thirty percent of family businesses survive the transition to the second generation, and only about twelve percent make it to the third. Those failures are rarely about the business itself. Most family businesses have viable models and reasonable revenue. They fail because succession was not prepared for.

A well-sequenced succession plan moves through distinct phases: an honest assessment of which family members are genuinely interested and genuinely capable of leading; two to three years of structured development for the chosen successor; governance established before it is needed; and a structured, visible, complete handover in which specific decisions transfer on specific dates. One pattern that works well is for the founder to name a specific date – two years out – when they will fully step back, and then actually do it. Is the Next Generation Ready to Lead?

Readiness is not the same as birthright. The honest assessment at the start of succession planning asks three questions: which family members are genuinely interested in leading the business – and which are interested for other reasons, such as expectation, family pressure, or default? Which of the interested family members actually have the capability to lead this business through its next decade? And what roles do the non-leader family members want, if any? Some of the most uncomfortable conversations in family business consulting involve telling a family member they are not the right successor. Those conversations are far easier to have five years before the transition than at the moment of handover, and an objective outside consultant is often the right person to facilitate them.

Once the right successor is identified, readiness is built deliberately: structured development with clear learning objectives, mentors, stretch assignments, cross-functional rotations, and real P&L responsibility – not just a bigger title. The hardest part is giving the successor real authority over real decisions with real consequences, even when those decisions differ from what the founder would have made. What Governance Does a Family Business Need?

Governance is what separates family conversations from business conversations. Without it, every operational decision becomes a family conflict, and every family issue pollutes business decisions. The specific structures vary by business, but typically include:

  • A family council, where family dynamics, ownership questions, and generational interests are discussed
  • A board of directors or advisory board, where business strategy and performance are governed
  • Clear written agreements about how family members interact with the business – employment policies, compensation standards, and decision authority

Governance rarely gets established in time because it feels like overhead while the founder is still running things. But the moment of transition is the worst time to build it – the founder is stepping back, the successor is stepping up, and every decision gets contested. The structures need to be in place before they are needed.

Values such as hard work, earned rewards, integrity, honesty, and respect transfer well from home to business – and when they are shared across the family and the company, everyone moves in the same direction.
